CIO AAS and CTO AAS

CIO as a Service and CTO as a Service

Senior technology leadership for the whole business, not just the ERP: your IT roadmap, infrastructure, cloud, security, licensing, data and the systems your people use every day. Fractional, so you get an executive's judgement for a few days a month, for a defined programme, or to cover a gap, without the salary. Here is what each role is and what it is responsible for, so you can see which one you need.

CIO as a Service
Are you looking for someone to run IT for the business? The role

The Chief Information Officer is the business leader for technology. They report to the board, work alongside the finance director and operations heads, and are accountable for IT delivering what the business plan needs, at a cost the business can justify.

Responsibilities
  1. 1Set and own the IT strategy and three-year roadmap, aligned to the business plan
  2. 2Own the IT budget: capital and operating spend, renewals and value for money
  3. 3Own Microsoft and third-party licensing: the right plans, user types and renewals, with technical input from the CTO
  4. 4Decide what to buy, build, retire or renew, and make the business case for each
  5. 5Select and manage Microsoft partners, suppliers, managed service providers and contracts
  6. 6Own information security, risk, compliance, business continuity and disaster recovery
  7. 7Own business reporting and intelligence as a capability: the KPIs, data ownership, data quality and the single version of the truth
  8. 8Own AI as a business matter: the AI usage policy, which Copilot and agent use cases to pursue and in what order, the business case and licensing, approval limits, GDPR and governance, and the change management so people trust and use it
  9. 9Govern projects and lead the change: prioritisation, benefits, process redesign, training and adoption
  10. 10Report to the board in business terms: cost, risk, progress and options

CTO as a Service
Or someone to own how the technology is built and run?The role

The Chief Technology Officer is the technical leader. They own the architecture, the engineering standards and the technical delivery, direct in-house and partner developers, and give the board straight answers on what is possible, what it costs and where the risks are.

Responsibilities
  1. 1Own the technical architecture and the platform decisions across all systems
  2. 2Set and enforce development standards: design, code review, testing and documentation
  3. 3Run technical delivery: environments, release management, DevOps and change control
  4. 4Design and sign off integrations between systems and with customers and suppliers
  5. 5Own the data architecture and delivery of reporting: data models, Power BI datasets, analysis views, refresh, performance and row-level security
  6. 6Own AI as a technical matter: which models and services to use and where they run (Copilot, Azure OpenAI, Copilot Studio, the Business Central agents and MCP server), the data and permissions they depend on, building and securing agents and automations, and testing and monitoring what they do in production
  7. 7Advise on licensing from the technical side: Essentials or Premium, full user or Team Member, device and integration licences
  8. 8Review and challenge partner proposals, estimates and designs before you commit
  9. 9Lead, mentor and set direction for developers and technical staff
  10. 10Carry out technical due diligence on products, partners and acquisitions

Board reporting
Many businesses need both, in different proportions. The CIO sets direction and holds suppliers to account; the CTO makes sure what gets built is right. We provide either, or one person covering both for a smaller business.
PRIVATE EQUITY, VENTURE CAPITAL AND EQUITY PARTNERS

Technology that holds up in diligence, scales through the hold, and adds to the multiple at exit

Growing portfolio companies rarely fail on technology. They lose value on it: an ERP that cannot support the plan, integrations nobody understands, reporting the board does not trust, and a key person who is the only one who knows how it works. We fix that, from the first look at a target to the day you hand over the keys.

1Diligence
Before you sign
  • Technology due diligence on the target: systems, contracts, licences, security, technical debt and the real cost to fix
  • Review of the ERP (Business Central, NAV, Sage, bespoke) and what it will take to run the business at the size you plan for
  • Integration and data risk: what is undocumented, what depends on one person, what breaks on day one
  • Findings in a board-ready report with a costed 100-day plan
2Stabilise
First 100 days
  • Fractional CIO or CTO in the business from completion, so leadership questions have an owner
  • Secure the estate: identity, backups, access, Cyber Essentials, supplier contracts
  • Management information the fund can rely on: Power BI reporting into Business Central from month one
  • Decide what to keep, fix, replace or retire, and sequence it
3Scale
Years one to three
  • A standard Business Central platform across the portfolio, with a repeatable playbook for every bolt-on acquisition
  • Integrations that remove manual work: e-commerce, EDI, 3PL, banks, CRM, booking and HR systems
  • AI and agents where they pay back: Payables Agent, Sales Order Agent, Copilot reporting
  • Cost control: licensing, partner contracts and cloud spend reviewed every quarter
4Exit
The final 12 months
  • Exit readiness review: documented architecture, clean data, no key-person dependency, no surprises in the buyer's diligence
  • Data room pack: system inventory, contracts, licences, security posture, roadmap and run costs
  • Carve-out or separation support where part of the business is sold
  • Handover to the buyer's team, and support for the deal team through completion

Why a boutique, not a big partner
  • Senior people only. The person who does the diligence is the person who runs the 100-day plan. No handover to a junior bench.
  • Independent. We are not a Cloud Solution Provider or a reseller, so our advice on what to buy is not tied to what we sell.
  • Portfolio pricing. One retained arrangement across several companies, invoiced by Business Boxed Limited, with the same playbook each time.
  • Board-level and hands-on. We present to the investment committee and we write the AL code. Both, on the same engagement.
  • Fast to start. Diligence findings in days, a fractional CIO or CTO in the business from completion.

Built as extensions. Upgrade-safe by design.

We never modify the base application. Every customisation is a versioned AL extension with its own source control and test codeunits, so Microsoft's twice-yearly releases stop being a risk.

AI, Copilot and agents

Put Copilot and AI agents to work inside Business Central

Business Central now ships with Copilot built in and a growing set of autonomous agents that handle routine work end to end. We help you switch them on safely, measure what they save, and build your own agents and Copilot extensions in AL where the standard ones stop.

Copilot, switched on properly

Copilot chat, analysis assist, bank reconciliation assist, e-document matching and marketing text, enabled, governed and rolled out to the people who will use them, with Responsible AI settings reviewed.

Agents that do the work

Microsoft's Sales Order Agent turns inbound customer emails into quotes and orders; the Payables Agent captures and registers supplier invoices. We configure them, define the approval points and track the hours they give back.

Your own AI, built in AL

Custom Copilot capabilities and agents built with the Business Central AI toolkit and Azure OpenAI, such as pricing suggestions, demand forecasts and document classification, plus Power Automate and Copilot Studio flows around them.

Migrations

Moving from Sage, Xero or Dynamics GP?

Most of our new customers arrive from an accounting package they have outgrown, or from a Microsoft product that is reaching the end of its road. We have a tested migration path for each, so you keep your history, your opening balances reconcile on day one and your team is working in Business Central within weeks, not months.

Every migration goes through the Sure Step phases described below, with a full rehearsal before the live cut-over.

Sage 50, Sage 200 and Sage Intacct

Chart of accounts, customers, suppliers, items, open ledger entries and historical transactions mapped into Business Central, with Sage-style reports rebuilt as financial reports and Power BI.

Xero and QuickBooks

For businesses that need real stock control, multi-company or project accounting. We use Microsoft's QuickBooks migration tooling and our own Xero extraction, reconnect your bank feeds and carry MTD VAT over.

Dynamics GP (Great Plains)

Microsoft has set an end date for Dynamics GP support, and Business Central is its designated successor. We use Microsoft's cloud migration tool for GP, re-implement customisations as extensions, and bring Dexterity-era processes into the modern web client.

Dynamics NAV and on-premises Business Central

C/AL to AL conversion, legacy customisations re-engineered as extensions, and a move to Business Central online or the latest on-premises release.

Licensing

Business Central licensing, explained without the jargon

Business Central is licensed per named user, per month, on an annual subscription. There are four licence types and the right mix depends on what each person actually does. We are not a licence reseller ourselves. We partner with established Microsoft Cloud Solution Providers who supply the licences, which means our advice on what to buy is independent of what we sell. We help you choose the right mix, set the licences up in your tenant, and review them at each renewal so you are not paying for seats nobody uses.

Essentials

The full user licence for most businesses. Finance, sales, purchasing, inventory, warehouse, projects, fixed assets, relationship management and human resources.

Best for: finance, sales, purchasing and operations staff

Premium

Everything in Essentials plus manufacturing and service management. All full users in a company must be on the same tier, so Premium is a whole-company decision.

Best for: manufacturers and field service businesses

Team Members

A low cost licence for people who need to read data, approve documents, enter time sheets or raise simple requests, but not run full processes.

Best for: managers, approvers and occasional users

Device

Licensed per shared device rather than per person, for warehouse scanners, shop floor terminals and point of sale where several people use one screen.

Best for: warehouses, production lines and retail counters
LICENSING CALCULATOR

What will Business Central cost each month?

Enter how many people need each licence type and get an indicative monthly and annual figure based on Microsoft's current UK list prices, plus the database storage your tenant would include. It takes thirty seconds and does not ask for your email.

  • A tenant is Essentials or Premium for all full users; you cannot mix them.
  • Team Members can read everything, approve, and update a limited set of records.
  • Prices are per user per month on an annual commitment, excluding VAT. Monthly billing costs a little more.
  • Copilot is included. Partner support, implementation and any ISV apps are extra.

List prices as published by Microsoft UK at the time of writing; they change, and volume or partner pricing can differ. This is a guide, not a quote.

Storage: other things worth knowing
  • Essentials and Premium include one production and three sandbox environments. Each extra production environment (bought through your CSP) adds three more sandboxes and 4 GB.
  • If you exceed the quota, nothing stops: users keep working and you are not charged automatically. Microsoft just blocks creating, copying or restoring environments until you tidy up or buy more.
  • Extra capacity is sold through a CSP in 1 GB and 100 GB add-ons, with a cheaper overage SKU once you hold a 100 GB block.
  • You can see usage per environment in the admin centre under Capacity, and the Table Information page shows which tables are big, which is usually where a clean-up starts: archiving document attachments to SharePoint, deleting old change log entries, compressing ledger history.

How we work

Delivered with Microsoft Dynamics Sure Step

We run every project through the six Sure Step phases, Microsoft's implementation methodology for Dynamics. Each phase ends with a defined deliverable you sign off, so you always know where the project is and what comes next.

PHASE 1

Diagnostic

High level discovery of your goals, current systems, fit with Business Central and a budget range.

Output: Proposal and high level estimate
PHASE 2

Analysis

Requirements workshops with process owners and a fit gap against standard Business Central. Super users are named and the training plan agreed here, not at the end.

Output: Functional requirements and fit gap document
PHASE 3

Design

Solution design for configuration, AL extensions, integrations and data migration, plus the test strategy: UT, SIT and UAT scripts drafted against the design.

Output: Solution design document
PHASE 4

Development

Build with unit testing (UT) on every extension, then system integration testing (SIT) end to end with migrated data. Super users are trained early so they can test with us.

Output: SIT signed off in test
PHASE 5

Deployment

User acceptance testing (UAT) run by your trained super users, end-user training alongside it, migration rehearsal and cut-over to live.

Output: UAT sign off, then go live
PHASE 6

Operation

Hypercare, then ongoing support, release upgrades and a roadmap of improvements.

Output: Support agreement and roadmap
WHERE TESTING AND TRAINING SITTraining starts in Analysis, not at go live. Three test gates, each signed off before the next phase.
UT · Unit testingEvery extension and integration, during Development.
SIT · System integration testingEnd to end with migrated data, before UAT starts.
UAT · User acceptance testingRun by super users trained since Analysis, with end-user training alongside.

A note on timings. The durations shown are for a standard implementation: finance, sales, purchasing and stock on largely standard Business Central. Projects that include manufacturing, advanced warehousing, or complex integrations with other systems take considerably longer at the Design, Development and Deployment phases, and we scope those timelines separately once we understand what is involved.

Sure Step is a Microsoft methodology. Business Boxed Limited applies it independently and scales it to the size of each project; a small extension may go through all six phases in a fortnight.

About Business Boxed

Specialists, not generalists

Business Boxed Limited (bbxd.net) is an independent UK consultancy that works with customers worldwide and focuses entirely on Microsoft Dynamics 365 Business Central and its NAV heritage. We combine hands-on functional consultancy with in-house AL development, so the people who design your solution are the same people who build and support it. Being small is deliberate. There are no layers of account management and no junior bench time on your invoice, which keeps our implementation and ongoing costs well below those of the larger partners.

We have worked with companies in the pharmaceutical, oil and gas, manufacturing, warehousing, retail, construction, transportation and mining sectors, typically businesses that have outgrown spreadsheets and entry-level accounting software. We also work with other partners who need extra Business Central development capacity.

FREQUENTLY ASKED QUESTIONS

The questions we get asked most

Straight answers on cost, timescales, migrations and licensing. If yours is not here, book a 30 minute call and ask it.

Ask a question
How long does a Business Central implementation take?

A straightforward finance and trade implementation for a single company typically takes 8 to 14 weeks from kick-off to go-live. Add manufacturing, warehousing or several companies and 4 to 6 months is more realistic. The biggest variables are data quality, how many integrations you need and how much time your own team can give it. We follow Microsoft's Sure Step phases so you always know where you are.

What does Business Central cost?

Licences are per user per month: Essentials £61.50, Premium £84.60 and Team Members £6.20 on an annual commitment, excluding VAT, at Microsoft's current UK list prices. Implementation is separate and depends on scope; as a boutique consultancy with no account management layer our implementation and support costs are well below those of the larger partners. Use the licensing calculator on this page for an indicative monthly figure, then ask us for a quote.

Can we move from Sage 50, Sage 200, Xero or QuickBooks to Business Central?

Yes, and it is the most common migration we do. Customers, suppliers, items, the chart of accounts, open balances and history can all be brought across. Sage 200 users usually find Business Central covers everything they used plus proper warehousing, projects and Power BI reporting. We give you a migration estimate before you commit.

We are on Dynamics NAV. Do we have to upgrade to Business Central?

Not immediately, but the clock is running. NAV 2018 mainstream support ended in January 2023 and extended support ends in January 2028; earlier versions are already out of support. Business Central is the direct successor and your data, dimensions and posting setup carry across. Customisations written in C/AL need to be rebuilt as extensions, which is where the AL code check helps.

What is the difference between Essentials and Premium?

Premium adds manufacturing (production orders, BOMs, capacity planning) and service management (service orders, contracts, items under service) to everything in Essentials. All full users in a tenant must be on the same plan, so if a few people need manufacturing, everyone moves to Premium. Team Members are a cheaper licence for people who only read, approve or make light updates.

Is Business Central cloud only?

No. Business Central online is the version most customers choose, updated by Microsoft every six months. An on-premises version still exists for businesses that need to host it themselves, and we support both. We are UK based and work with customers worldwide; the software runs wherever Microsoft's data centres are, including the UK.

What is an extension?

An extension is the modern way to customise Business Central: your changes sit alongside Microsoft's code rather than inside it, so updates no longer break customisations. Extensions are written in the AL language in Visual Studio Code and can be installed, updated and removed cleanly. Our AL developers build, test and publish them, and our code check reviews extensions written by others.

Does Business Central integrate with other systems?

Yes. It has a full set of APIs plus Power Automate, Power Apps and Dataverse connectors. We have integrated it with Shopify and other e-commerce platforms, EDI, couriers, 3PL warehouses, bank feeds and payment providers, CRM, booking systems, HR and payroll. The Integration section on this page lists what we cover.

What is a Business Central health check?

A one day review of your Business Central setup, performance, posting setup, security and the processes around it, with a written report of what is fine, what needs attention and what it would cost to fix. It is a one off fee of one day of consultancy. It suits businesses that have had the system a while and want an independent view, or are planning an upgrade.

Do you work with other Dynamics partners?

Yes. We provide white-label AL development and functional consultancy to other partners who need extra capacity or specific experience, under their name if preferred. We are not a Cloud Solution Provider ourselves; we partner with CSPs for licensing.
